Folding during bulk fermentation does two things: it builds gluten structure and redistributes fermentation gases through the dough. Early in the bulk, folds help the dough develop strength. Later, they encourage an even open crumb by ensuring no part of the dough sits without gas redistribution for too long.

A letter fold, where the dough is stretched into a rectangle and folded into thirds, creates 3 layers per set. Three letter folds give you 27 layers. Coil folds and stretch-and-folds are gentler and add less structural complexity per set, but they work well in high hydration doughs where lamination would be difficult to execute cleanly.

What’s actually happening when you laminate dough

Lamination works because butter and dough don’t merge under cold conditions. Each fold traps a fresh layer of solid fat between two layers of dough, and folding again multiplies that count rather than adding to it, which is why growth is exponential, not linear. A letter fold (into thirds) triples the layer count each turn, since it creates two new fold lines from one sheet. A book fold (both edges to the middle, then in half) quadruples it, since it doubles the sheet twice in one action. Three letter folds gets you the classic 27 layers most croissant recipes are built around; the same three turns as book folds gives 64, usually too many for a delicate viennoiserie crumb and closer to puff pastry territory.

What actually gives lamination its rise isn’t the yeast, it’s steam. During baking, moisture trapped between the paper-thin layers turns to steam and forces them apart, which is why keeping distinct, unbroken sheets of butter matters more than chasing a bigger layer count. Fold too many times and the layers thin until the butter blends into the dough during rolling, losing the separation the steam needs. That’s the real ceiling on lamination: past 5 or 6 letter folds (243 layers and up), the butter sheets rarely survive rolling intact, and the pastry bakes closer to a dense enriched bread than a flaky one.

Worked example: layering a danish batch

Say you’re making a batch of danish pastries and want at least 80 distinct layers for a properly structured, flaky crumb, a bit more than a basic croissant needs.

  • Letter fold, 4 turns: 3 × 3 × 3 × 3 = 81 layers, comfortably past the 80-layer target
  • Book fold, 3 turns undershoots at 4³ = 64 layers, and a 4th book fold overshoots to 4⁴ = 256, too thin for danish dough, so letter folds are the better fit here
  • Starting lamination at 9:00am, with a 30-minute fridge rest after each fold, the 4th and final fold is done by around 11:25am
  • That final fold goes straight into an overnight rest (8 to 12 hours at 4°C) rather than another 30-minute chill, ready to shape and proof the next morning

Common lamination mistakes

Letting the butter get too warm (or too cold)

Butter should sit around 15 to 18°C: pliable enough to bend without cracking, but firm enough to stay in a distinct slab rather than smearing into the dough. Below about 13°C it shatters into shards and punctures the layers. Above 20°C it starts absorbing into the dough, the single most common reason home lamination goes wrong. If your kitchen runs warm, work in shorter bursts and chill more often.

Skipping the chill between folds

Rolling straight from one fold into the next, without the fridge rest, warms the butter and overworks the gluten at once. It partially merges with the dough instead of staying as a distinct sheet, and the layers fuse together in the oven instead of separating out. Give the dough its full 30 minutes in the fridge after every fold, no shortcuts.

Over-laminating past the point of no return

More folds sounds like more flake, but past 5 or 6 letter folds the butter sheets are so thin they tear or blend into the dough during rolling. Once that separation is gone, the steam has nothing to push against and the bake turns dense instead of layered. How many folds does sourdough need during bulk fermentation?
